What funnel conversion tells you

Aggregate conversion rate (applications → hires) is a vanity metric. Stage-level conversion is where the insight lives.

Stage-level analysis shows: the lowest conversion is at the phone screen stage (15% advance from applications). This could mean: the job posting is attracting mismatched candidates, the resume screening criteria are too strict, or the phone screen is designed to filter rather than to assess.

How to use this data for process improvement

Low conversion at application → phone screen: Your job posting description, sourcing channel, or initial screening criteria may be misaligned. Either too many unqualified candidates are applying, or too many qualified ones are being filtered out.

Low conversion at phone screen → first interview: The phone screen is either too easy (letting through candidates who then fail in-person), or the first interview brief is inconsistent with what the phone screen assessed.

Low conversion at offer → acceptance: See offer acceptance rate. Low conversion here is typically compensation, speed, or candidate experience.

High conversion everywhere except one stage: That stage is your bottleneck. Diagnose what’s unique about it — different interviewer, different criteria, different format.

One of the most important uses of stage-level conversion data is identifying where diverse candidates are disproportionately dropping out.

If female candidates pass the phone screen at 40% but pass the first interview at 20%, while male candidates pass at similar rates through both stages, the first interview has a problem that aggregate DEI stats won’t surface.
